Make one executive decision: unify AI risk under a single charter
Boards want assurance, not inventory. Adopt a single governance charter that ties data provenance and model risk to identity controls and vendor boundaries. The charter is the reporting unit. It must produce measurable outputs the board can read and act on.
A sharp test. If you had to isolate an AI vendor now, can you list the identities, tokens, and connections to disable first? If not, you are hoping, not governing.
Treat models as assets, not mysteries
Short impact sentence. Track lineage, versions, and inputs as core controls.
Practical outputs in the first 90 days
- Minimum data lineage for high-risk AI workflows showing source, transformation, and storage. Aim for 60 to 80 percent coverage of highest-risk production models in 90 days. Example: capture lineage for the top three revenue or regulated-use models first.
- Model registry entries with version, training data pointer, and a simple drift monitor. Target time-to-detect drift at under 24 hours for critical workflows.
- Escalation criteria for drift, leakage, or unexpected outputs mapped to roles and SLAs.
Quick vignette. A finance team noticed odd outputs. Lineage showed a downstream feature source change. The model was rolled back in under an hour because version and data pointers were available.
Practical note. Concept mappings between NIST AI Risk Management Framework and SP 800-53 provide useful audit language. They are not one-to-one. Use the RMF for risk decisions and map controls to the relevant SP 800-53 families where auditors request evidence.
Make identity the control plane
Short impact sentence. If identities are messy, governance is meaningless.

- Enforce multi-factor authentication (MFA) for all identities with privileged AI access. Target >95 percent adoption where technically feasible.
- Implement just-in-time access (JIT) for privileged AI operations and log every elevation. Aim for JIT coverage >75 percent of privileged sessions.
- Automate provisioning and deprovisioning for contractor and vendor identities. Target average time to revoke access for terminated vendor accounts under 60 minutes for privileged paths.
Vignette. During a vendor investigation, JIT prevented a compromised service account from remaining active. The session elevation logs produced an audit trail used to contain the event.
Definition. JIT means just-in-time access: temporary elevation granted only for defined tasks and logged for audit.
Treat vendor risk as blast radius, not paperwork
Short impact sentence. Vendor evidence is emergent. Be pragmatic.

- Produce a one-page data flow diagram for any vendor that touches sensitive data. Target documentation for 50 to 80 percent of vendors with production access, prioritizing the highest-risk vendors.
- Request SBOM and SCA evidence where vendors can supply them. Where SBOM or SCA does not yet apply to an ML pipeline, require secure SDLC attestations, model registries, and contractual logging guarantees.
- Include contractual minimums: data use limits, logging, incident notification timelines, and clear containment mechanics.
Vignette. A vendor update introduced an unvetted component. An SBOM flagged the component. Contractual remediation timelines forced an accelerated patch and reduced exposure.
Definitions. SBOM is a software bill of materials. SCA is software composition analysis. Both provide component visibility but are still emerging for ML model supply chains.
Make incident response governance decisive
Short impact sentence. Governance determines containment.

- Run a focused tabletop simulating model leakage or vendor compromise with legal, privacy, IT, and the executive owning AI.
- Publish an AI incident playbook that lists escalation paths, containment steps, and communication templates.
- Establish a quarterly governance review with board reporting and an action backlog.
Escalation map and suggested timelines
- Immediate: assemble incident lead and containment team within hours of detection.
- 24 to 48 hours: engage legal and privacy for internal and contractual notification decisions. Consider external IR or a third-party forensic firm if the vendor is involved.
- 48 to 72 hours: evaluate regulatory notification obligations and prepare external communications. Timelines vary by jurisdiction and contract. Treat these as targets, not guarantees.
Vignette. A tabletop revealed a slow notification path. After the exercise, the organization updated contracts to require 24-hour vendor notification for high-severity incidents.
A 90-day path you can run tomorrow
Start quickly. Appoint an AI risk owner who reports to a C-level leader or a fractional CISO. Define the charter and immediate scope. Run a focused identity audit for service accounts, tokens, and privileged users tied to production AI.
Control sprint. In weeks 3 to 6, implement MFA and JIT for privileged paths, capture minimal lineage for top models, create registry entries, and request vendor SBOM/SCA or SDLC attestations.
Test and harden. In weeks 7 to 11, run the tabletop, update the incident playbook, close critical identity gaps, and negotiate vendor kill-switch and logging clauses.
Board handoff. In week 12, produce the 90-day packet: charter, dashboard, incidents, remediations, and next steps. Schedule the quarterly governance review and assign owners and SLAs.
Deliverables to brief the board at 90 days
- One-page charter and owner.
- Dashboard with targets and current values: percent lineage coverage (target 60 to 80 percent), MFA adoption (>95 percent), JIT coverage (>75 percent), percent of prioritized vendors with SBOM/SCA or equivalent evidence (50 to 80 percent).
- Incident playbook and a remediation log.
Make the board ask one clear question
Boards need three answers: which AI systems process regulated or sensitive data and how is their lineage documented; which identities and tokens can access those systems and how quickly can access be disabled; which vendors have component visibility and contractual containment. If you cannot answer those three questions clearly, you do not have board-ready governance.
